Finding the Right Factory — Without Guanxi?
Share
Whether OEM or ODM, making your own product starts with imagination and vision.
But turning that vision into reality means finding the right manufacturer — one that truly understands what you're trying to build. Before you can meet them, you have to find them.
There are thousands of suppliers out there, each with their own way of seeing the world. If you rely on experience alone, you'll eventually end up leaning on guanxi (关系) — personal connections.
But with data and comparative research, viewed from the buyer's side rather than the middle, you can find the right factory. And meet them properly.
You Have the Idea. You Don't Have the Factory.
The moment you decide to make a product, most people hit the same wall.
The idea is there. What to make, who to sell it to, what kind of brand to build — the picture is forming. But the question of where to make it stops everything.
China makes sense. But which factory? What do you say when you reach out? How do you evaluate a sample when it arrives? At the start, it's all fog.
Guanxi Isn't the Problem. But It's Not Enough.
Relationships aren't inherently wrong. A factory with years of trust built up genuinely behaves differently.
But sourcing that relies only on guanxi has its limits.
It's hard to verify whether the factory you were introduced to is actually right for your product. When the introducer's interests are tied to the factory, the structure is no longer on the buyer's side. Margins may be added to the unit price without your knowledge. The same product may be sold through other channels. As a buyer, you often have no way of knowing.
The Way You Search Has to Change
Start with criteria. Production capacity, MOQ, customization options, certifications, response time — without clear criteria, comparison is impossible.
Then comes data. 1688, Alibaba, trade shows — information is everywhere. The question is how you read it. A lower unit price could mean cheaper materials, or it could mean no middleman markup. Those are completely different things.
When you can line up multiple factories side by side against the same criteria, real judgment becomes possible.

What It Means to Stand on the Buyer's Side
Not adding a margin to the factory price. Holding factories to the buyer's spec sheet — not to "industry norms." Verifying whether the same product is being sold through other channels, from the buyer's perspective.
When this kind of view is in place, you can actually find the right factory among thousands.
Finding a factory isn't just a search. It's setting criteria, comparing data, and making decisions from the buyer's side.
